The Problem

RIMI Baltic — operating retail stores across Estonia, Latvia, and Lithuania — had no consolidated view of its indirect spend. Data was held across three ERP instances, two finance platforms, and dozens of spreadsheets. The procurement team had limited ability to identify savings, benchmark suppliers, or prioritise sourcing activity.

Our Approach

We extracted and cleansed spend data from all source systems, standardising it against a category taxonomy we developed specifically for retail indirect spend. This took three weeks of intensive data work before any analysis could begin.

With a clean dataset in hand, we ran a full category diagnostic: benchmarking unit costs, identifying supplier overlap, flagging contract expiries, and quantifying addressable spend by category.

The output was a prioritised savings pipeline of €3.2M, presented to the CFO and CPO with a recommended execution sequencing.

The final phase involved training RIMI's internal finance team on the analytical tools and processes, so the capability remained in-house after our engagement ended.
